Throughout this series, we have looked at what it takes to run marketplace operations well: [the pillars of ecommerce management](https://www.ecomglue.com/blog/ecommerce-management-guide), [multichannel listing management](https://www.ecomglue.com/blog/multichannel-listing-management), [inventory and order sync](https://www.ecomglue.com/blog/marketplace-inventory-order-sync), [account health and EU compliance](https://www.ecomglue.com/blog/marketplace-account-health-eu-compliance) and [peak-season preparation](https://www.ecomglue.com/blog/q4-marketplace-operations-checklist).

That leaves the question every growing brand eventually faces: who should actually do this work?

## The three models

### 1. Do it yourself

Common in the early stage. A founder or general ecommerce manager runs the marketplace accounts alongside everything else.

**Works when:** you sell on one or two marketplaces, in one country, with a small catalog.

**Breaks when:** you add channels, countries or SKUs. Listing errors pile up, compliance requirements get missed, and growth slows because nobody has time to work on it.

### 2. Build an in-house marketplace team

You hire specialists: a marketplace manager, listing and content specialists, someone for inventory and operations, translators or native speakers per market.

**Works when:** marketplaces are your main revenue channel at scale, and you can justify a permanent, multi-person team.

**Watch out for:**

- Hiring cost and time. Experienced marketplace specialists are hard to find, especially with knowledge of several platforms and markets.
- Knowledge gaps. One person rarely knows Amazon, Otto, Bol, Cdiscount and eBay equally well, plus the regulatory side of each country.
- Tool costs. Multichannel software, analytics and compliance services add up.
- Single points of failure. When a key person leaves, knowledge often leaves with them.

### 3. Work with an external marketplace department

An agency runs your marketplace operations end to end, with the team, tools and processes already in place.

**Works when:** you want to expand into new marketplaces or countries quickly, without building a team first, or when your in-house team needs specialist support.

**Watch out for:** agencies that only do advertising. Many agencies offer marketplace ad management. Far fewer can set up accounts, build and map catalogs, sync inventory, manage compliance and handle day-to-day account operations across several countries.

## A side-by-side comparison

| | Do it yourself | In-house team | External marketplace department |
| --- | --- | --- | --- |
| Time to launch a new market | Slow | Medium, after hiring | Fast |
| Multi-marketplace expertise | Limited | Depends on hires | Built in |
| Fixed cost | Low | High | Medium, scalable |
| Tools and processes | Build yourself | Build yourself | Included |
| Control | Full | Full | Shared, with reporting |
| Scales with new channels | Poorly | With more hiring | Yes |

## Questions to ask before you outsource

- **Which marketplaces and countries do they actually operate?** Ask for examples, not just a logo list.
- **Do they cover operations, or only ads?** Listings, inventory, compliance and account health should be part of the scope.
- **What tools do they use?** A proper multichannel platform is a sign of a scalable process. Spreadsheets are not.
- **How do they handle localization?** Native-language content for each market makes a measurable difference.
- **What will you see each month?** Clear reporting by channel, country and product line.
- **Who owns the accounts and data?** You should.

## How Ecomglue works

We act as our clients' external marketplace department across Europe, the US and Turkey. That means:

- **Marketplace expansion:** choosing the right channels and countries, opening accounts and handling onboarding paperwork.
- **Listing management:** category-based product data, variations, field and attribute mapping, and ongoing error resolution, run through **StoreAutomator**, where we are an agency partner.
- **Account management:** Seller and Vendor Central operations, price and deal management, FBA and inventory, and account health monitoring.
- **Content and localization:** listings, A+ Content and brand stores adapted for each market.
- **Reporting and custom tools:** consolidated dashboards and integrations when off-the-shelf tools are not enough.

Advertising is part of what we do, but it sits on top of a well-run operation, not in place of one. See what a full-funnel approach achieved for Thomson in our [case study](https://www.ecomglue.com/thomson-amazon-growth-strategy).
